LED Retrofits: What It Actually Saves, and What It Can Cost You

Switching to LED is easy to do badly. Get the color temperature wrong and a warm living room turns clinical. Get the driver wrong and the dimmer buzzes. Here's how to make the swap without wrecking the room.

The case for LED is not really in dispute anymore. Compared with a traditional incandescent, an LED does the same job on roughly a quarter of the electricity and lasts many times longer — figures the U.S. Department of Energy has been publishing for years and that anyone who has replaced a bulb in a twelve-foot ceiling appreciates on a level beyond arithmetic.

So the savings are real. What almost nobody tells you is the other half: an LED retrofit done carelessly will make your house look worse. We see the results of that swap, and then we see the person who did it standing at our counter trying to undo it.

Here is how to get both halves right.

The math, honestly

Take a fixture with three 60-watt incandescent bulbs, on for five hours a day. That is 180 watts, roughly 0.9 kWh a day, about 330 kWh a year.

Swap to LED equivalents at around 9 watts each and you are at 27 watts — call it 50 kWh a year.

You save roughly 280 kWh a year on one fixture. At residential Michigan electricity rates, that is a meaningful annual saving on a single ceiling fixture, and the bulbs will very likely outlive the next two things you buy for that room.

Now multiply by every fixture in the house. That is the argument, and it holds.

(Your rate, your usage, your bulbs — do your own numbers. The point is the order of magnitude, not the decimal.)

The four ways people get it wrong

1. Color temperature

This is the big one, and it is the reason people say "I hate LED" when what they actually hate is 4000K in a living room.

  • Living room, bedroom, dining room → 2700K
  • Kitchen, bath, hallway → 3000K
  • Garage, shop, basement, laundry → 4000K+

An LED at 2700K is warm and pleasant and looks essentially like the incandescent you replaced. An LED at 5000K in the same lamp will make your living room feel like a bus terminal. Same technology. Same fixture. Entirely different room.

2. Lumens, not watts

Stop thinking in watts. Watts measure what a bulb consumes; lumens measure what it produces.

A rough translation for the bulbs most people are replacing:

  • 40W incandescent ≈ 450 lumens
  • 60W incandescent ≈ 800 lumens
  • 75W incandescent ≈ 1100 lumens
  • 100W incandescent ≈ 1600 lumens

Buy on lumens. The watt figure on an LED box is just the electricity bill.

3. Dimmer compatibility

The most common complaint we hear, in order: it buzzes, it flickers, it won't go below 30%, it drops out entirely at the bottom of the slider.

None of these mean the LED is broken. They almost always mean an old incandescent dimmer — designed for a resistive load — is being asked to control a driver it has never met.

If you retrofit LEDs and keep the old dimmer, expect trouble. Bring the dimmer model in with you. This is a five-minute conversation at the counter and it saves a very annoying evening.

4. CRI — the one nobody mentions

Color Rendering Index measures how honestly a light source shows color. Sunlight is 100.

Cheap LEDs often sit around 70–80 CRI. Under those, a warm oak floor looks grey, and skin looks slightly wrong in a way people notice but cannot name.

Look for 90+ CRI in any room where humans and materials are on display — kitchens, bathrooms, living rooms, anywhere you look at yourself in a mirror. It costs a little more. It is the difference between a room that reads expensive and one that does not.

For the shop, the warehouse, the plant

Different problem, same discipline.

Fluorescent-to-LED conversion in a commercial space is where the money genuinely is — the loads are bigger, the hours are longer, and the maintenance saving of not sending someone up a lift twice a year is real on its own.

The mistake here is lumen-for-lumen replacement without thinking about distribution. A high-bay LED throws light differently than the fluorescent it replaces. Match total output but not the beam pattern and you will end up with hot spots under the fixtures and dark aisles between them — a space that is technically brighter and functionally worse.

Bring the layout. Bring the ceiling height. We'll spec it properly.


The short version

  • Buy on lumens, not watts.
  • 2700K where you live, 3000K where you work, 4000K+ where you park.
  • 90+ CRI anywhere people or materials are being looked at.
  • Check the dimmer before you buy the bulb, not after.
  • In a commercial space, think about distribution, not just output.

Do that and the retrofit saves you money and the room looks better afterwards. Skip it and you save money in a room you now like less.
